A business plan sets out what your business does, who it sells to, how it makes money, and what it needs to get there. Lenders and investors ask for one; so do landlords, grant bodies, and sometimes suppliers offering credit. But the more common reason to write one is simpler — it’s the exercise that shows you which parts of your idea you haven’t thought through. The free templates below are editable MS Word and Excel files, and beneath them you’ll find the standard section-by-section structure, what readers actually look at, and how to build financial projections that hold up.

What a Business Plan Is For

Who’s reading it changes what matters, so decide the audience before you start:

A bank or lender reads for repayment. They want evidence of steady cash flow, realistic assumptions, security, and a borrower who understands their own numbers. Growth stories interest them less than the ability to service debt in a bad quarter.

An equity investor reads for return. They want a large addressable market, a reason you’ll win it, a credible team, and a plausible path to a much bigger business. Modest, stable profitability is not what they’re buying.

A grant body or competition reads against published criteria. Answer their questions in their order, not yours.

You — and this is the version most small businesses actually need. Writing the plan forces the arithmetic: what a customer costs to acquire, what they’re worth, how many you need, and when the money runs out. That calculation changes plans more often than any investor does.

The Standard Structure

A traditional business plan runs in this order, and readers expect it — deviating makes their job harder, not yours easier:

Executive summary — the whole plan in a page: what the business does, the opportunity, the ask, and the expected outcome. Written last, read first, and often the only part read closely. See our executive summary templates.

Company description — what you do, legal structure, ownership, location, history if any, and what problem you solve.

Market analysis — the size and growth of your market, your target segments, customer behaviour, and the trends you’re betting on. Use real figures with sources; estimates presented as facts are noticed.

Competitive analysis — who else serves this need, what they charge, where they’re strong, and why customers would choose you. A plan claiming no competitors reads as a plan by someone who hasn’t looked. Our competitive analysis templates cover the comparison matrix.

Products and services — what you sell, how it’s priced, unit economics, what’s proprietary, and what’s coming next.

Marketing and sales strategy — how customers will find you, what it costs to acquire one, and how the sale actually happens. This is where optimistic plans are usually thinnest.

Organization and management — who runs it, what they’ve done before, the gaps you know about, and who advises you.

Operations plan — premises, suppliers, equipment, staffing, and the day-to-day of delivering what you sell.

Funding request, if you’re raising — how much, what it buys, over what period, and on what terms.

Financial projections — profit and loss, cash flow, balance sheet, and break-even, usually three to five years. See below.

Appendix — CVs, detailed financials, letters of intent, permits, market research, product images.

What a Business Plan Looks Like

A contents page tells you a great deal about the shape of a plan — and about where the writer put their effort:

Note the page allocation. Market and competition get five pages between them; financials get five on their own. A plan with twelve pages of vision and one page of numbers tells a lender everything they need to know before they read a word of it.

Financial Projections

After the executive summary, this is the section that gets read properly — and it’s where most plans fall down. Three statements, usually monthly for year one and annually thereafter:

Profit and loss — revenue, cost of sales, gross profit, overheads, net profit.

Cash flow — money in and out by month, with the closing balance. This is the one that matters most, because profitable businesses fail from running out of cash, not from lack of profit.

Balance sheet — assets, liabilities, and equity at each year end.

Add a break-even calculation: how much you need to sell each month to cover fixed costs. It’s a single number, it’s easy to check, and readers look for it.

The failure that sinks most projections is unstated assumptions. A revenue line rising from 20,000 to 300,000 in three years isn’t implausible on its own — but without the assumptions beneath it, it’s a wish. State them explicitly: how many customers, at what average value, acquired through what channel, at what cost, with what conversion rate. A reader who can follow your arithmetic may disagree with an assumption; a reader who can’t follow it discounts the whole section.

Two more things worth doing. Show a downside case — sales 30% below plan — and what you’d do about it. Nobody believes the base case anyway, and showing you’ve thought about the bad version builds more credibility than the good one. And make sure the narrative and the numbers agree: if the marketing section describes a modest local launch, the revenue line can’t assume national coverage in year two.

Traditional Plan or One-Page Plan?

Not every situation needs twenty-five pages.

A traditional plan is what banks, investors, and grant bodies expect: full narrative, supporting evidence, detailed financials, appendix. Twenty to forty pages is normal. Write one when someone external is deciding whether to give you money.

A one-page or lean plan compresses the same thinking into a single sheet — problem, solution, target customer, channels, revenue model, cost structure, key metrics, and the advantage you have. It takes an afternoon rather than a month, it’s easy to revise, and for an early-stage idea it surfaces the same gaps. Write one when the reader is you and your co-founders, or when you’re testing an idea before committing to the long version.

Most businesses should write the lean version first regardless. It’s much easier to expand a one-page plan that already holds together than to discover on page nineteen of a traditional plan that the unit economics don’t work.

Write It in the Right Order

Research first. Market size, competitors, pricing, costs. Writing before researching produces a plan that argues for what you already wanted to do.

Financials next. Build the numbers before the narrative, because the numbers will change the narrative. If the arithmetic doesn’t work, you’ve saved yourself twenty pages.

Then the body sections, in the standard order.

Executive summary last. It’s a summary of a finished document; written first, it becomes a list of intentions.

Then cut. First drafts are always long. If a sentence doesn’t help the reader decide, it’s costing you their attention for the sentence that would.

Have someone else read it — ideally someone with no stake in it, who can tell you which claims they didn’t believe.

Related planning documents: a SWOT analysis to frame position before you write, a business case for a single project inside an existing business, and an action plan to turn the finished plan into dated tasks.

Frequently Asked Questions

What should a business plan include?

An executive summary, company description, market analysis, competitive analysis, products and pricing, marketing and sales strategy, management and operations, a funding request if you’re raising money, financial projections, and an appendix of supporting material.

How long should a business plan be?

Twenty to forty pages for a traditional plan including appendices, or a single page for a lean plan. Length isn’t the measure — a bank reading a fifteen-page plan with solid financials will be happier than with a forty-page plan that’s mostly narrative.

What is the most important section?

The executive summary determines whether the rest gets read; the financial projections determine whether the answer is yes. Between them they carry most of the decision, which is why they deserve the most time even though one is a page long.

How far ahead should financial projections go?

Three to five years, with year one broken down monthly and later years annually. Beyond five years the numbers are guesswork and readers treat them as such.

What is a lean or one-page business plan?

A single-sheet summary of the same thinking — problem, solution, customer, channels, revenue model, costs, metrics, and advantage. It suits early-stage ideas and internal use, and it’s a sensible first step before writing a traditional plan.

Do I need a business plan to get a loan?

Most lenders ask for one, and those that don’t will still want the financials and an explanation of how the loan will be repaid. Requirements vary, so ask the lender what they expect before writing — some have their own template or required format.

How often should a business plan be updated?

Review it at least annually, and whenever something material changes — a new competitor, a funding round, a pivot, a significant shift in costs. A plan written once and filed is a document; a plan revisited is a tool.
